The weekly restaurant P&L: what it shows and how to build one

Last updated

Why weekly

Prime cost moves faster than a monthly close can show. A month closed 10 days late gives you numbers 40 days old. A weekly P&L lets a GM fix a schedule or a menu price in the same month.

How to build one

  1. Fix the week. Pick the same start day as payroll, so labor lines up with sales.
  2. Pull sales from the POS by location and channel, net of comps and discounts.
  3. Add invoices received that week by category. If you count inventory weekly, use beginning plus purchases minus ending.
  4. Add labor from payroll or the scheduling export. Add an estimate for payroll taxes and benefits.
  5. Compute prime cost as a percentage of net sales, for each location and for the group.
  6. Compare with the same week last year and with your target. Mark which lines are estimated.
  7. Tie to the month. At month end, replace estimates with the closed numbers and note the difference.

Who can produce it

Your own team can build this in a spreadsheet from POS and payroll exports. Software such as MarginEdge or Restaurant365 speeds up the cost lines. Some firms publish weekly reporting as part of their service: Kit by KitchenSync says weekly P&Ls are reconciled and finalized within 36 hours, and Harmony Group lists weekly cash flow and 5-week trend reporting. FAQ

Short answers to the questions this page is built to settle.

What is a restaurant flash report?

A flash report is a short weekly or daily summary of sales, labor, and cost of goods, sent before the books close. A weekly P&L is a fuller version that adds prime cost and controllable expenses.

Is a weekly P&L accurate?

Sales and hours are actual. Cost of goods is an estimate unless inventory is counted that week. Mark the estimated lines and replace them at month end.

How soon after the week should the P&L arrive?

Within two to four days is useful. Kit by KitchenSync publishes 36 hours as its own target.

Does a weekly P&L replace the monthly close?

No. The monthly close reconciles every account and replaces the estimates. The weekly P&L is for decisions inside the month.
